You have point there on hurrying or using too intensive approaches. Mindset has to be right when using these tools. And it is an active tool, not any passive warm up method.
First thing OP should do is to wash the desperation out of his face. Nothing good or safe can possibly come from desperation. We should first somehow accept what we have to be able to cherish every single millimeter we achieve.

I have always believed that basic stretching especially with heat, if done consistently would give gains to every man. The most important part is to put the effort, but you have already done that. The problem is that there are many factors involved: technique, how you grip, duration of each stretch.
The best approach for gains when it comes to manual stretching in my experience is to spend 1 hour of stretching every day, 5 on 2 off. 2-5 minutes each stretch, all in downward direction with the V grip. Not passive stretching, not forceful, but efficient by keeping your penis to its max length.

That’s what worked for me. Although i believe that the mister called Kyrpa is the right guy to lead the hardgainers to the gainsland.

Over time 15-20 years. Noticed that good progress eventually comes to a complete stop. Accepting good progress and limitations is my personal belief. Now maintaining the good progress 1 1/4” has become the new goal. Personally believe that tissues need time to heal. Days off depends on the intensity. Once a week or every two weeks.
